is Icehouse with two players okay, or do I need more players?

You need more players. 4 or 5 players is best. 4 is standard. 3 is OK, but not as good as 4. 6 or more can be too chaotic.
Indeed. Also, the usual way to play two player is to each start with three prisoners, one of each size. And if them's the rules, I'm going to shotgun all the way, and so should my opponent. Then I'll play my prisoners as attackers right before the timer runs out. I'm hoping. It's not as interesting.
I've never played six players. That sounds like fun, especially with large pieces. I'd happily play eight players with giant pieces, although I'd probably be winded at the end.
